The ROI of AI: How to Calculate the Real Business Value of AI Investments

The biggest objection to AI investment isn't "we can't afford it" — it's "we can't measure it." If you can't prove a 5× return, finance won't sign off on the next renewal.

Here's the framework I've seen actually work for SMBs and mid-market companies.

The 4-component ROI formula

AI ROI = (Time Saved × Hourly Cost) + (Revenue Lifted) − (AI Spend)

Three inputs to estimate. One easy to know. Let's break each down.

1. Time saved (the easiest input)

Pick one workflow. Time it before and after AI.

Example: customer support

  • Before AI: agent takes ~6 mins per WhatsApp inquiry
  • After AI chatbot: 70% of inquiries auto-resolved, the remaining 30% take 4 mins (because AI pre-summarized context)
  • Daily volume: 100 inquiries
  • Time saved per day: (100 × 6) − (30 × 4) = 480 mins = 8 hours
  • Cost saved per day (₹250/hr loaded cost): ₹2,000
  • Monthly savings: ₹60,000

That's just one workflow.

2. Revenue lifted (the underestimated input)

This is where AI actually shines but most calculators skip it.

Example: speed-to-lead Old process: lead comes in at 11pm → sales calls back at 10am next day → 30% conversion rate. New process: AI chatbot greets in 5 seconds, qualifies, books a slot → 50% conversion rate.

If you generate 100 leads/month at ₹50,000 average deal size:

  • Old revenue: 100 × 30% × ₹50,000 = ₹15 lakhs
  • New revenue: 100 × 50% × ₹50,000 = ₹25 lakhs
  • Lift: ₹10 lakhs/month

This number alone usually dwarfs every other AI cost.

3. AI spend (the easy part)

Add up:

  • Monthly SaaS subscriptions
  • Per-message / per-token API costs
  • Setup time (one-time)
  • Training time for the team (one-time, but real)

For most SMBs this is ₹15K-₹50K/month. Easy to estimate.

4. Putting it together

Real example from a real-estate brokerage:

A 20× ROI is not unusual when AI replaces a workflow that was previously manual.

Common mistakes when measuring ROI

  1. Measuring only cost savings, not revenue lift — you'll undercount by 80%
  2. Comparing apples to oranges — make sure pre/post measurements are over similar time windows
  3. Forgetting to include attribution lift — better data = better decisions = compounding revenue
  4. Counting setup time as ongoing cost — amortize it across 12+ months

When AI doesn't have positive ROI

Be honest. AI doesn't return on every workflow.

Skip AI if:

  • The workflow happens <5 times a month
  • It requires deep human judgment (legal, medical diagnosis, executive coaching)
  • The data quality is too poor (garbage in, garbage out)

For everything else — especially anything customer-facing or repeatable — the math almost always works out.
